industry. C-Suites have poured significant capital into "Agentic" workflows over the past 12 months, expecting autonomous systems that can reason and execute on their own.

Instead, they bought excitement first, and chaos followed.

If you give an LLM a goal, a set of tools, and tell it to "figure it out," it will work beautifully in a demo. But in a production environment with strict SLAs, a bit of more work (actually a lot) is required.

The transition from pilot to production requires a shift from open-ended generation to a orchestrated, professional execution.

To build systems that survive contact with the real world, the architecture must evolve:
- a deterministic backbone: application logic must be driven by state-aware orchestration, not an unpredictable prompt chain.
- LLM and reusability: Use the LLM strictly for what it excels at—intent extraction and unstructured data processing—not for deciding the next critical operational step.
- state machine, security, safety embedded: The agent navigates dynamically, but only within pre-approved, safe, secured, financially sound business transitions.

At Dunewind, we design this framework. We're helping you build a sustainable enterprise asset, and not just subsidize a permanent science project.

Where are you seeing the biggest friction in moving AI pilots out of R&D and into full production?

Do You Actually Need AI in 2026? The Reality: You aren’t late, but you’re about to be.

If you are asking yourself whether you should start scaling AI in your company, the answer is a firm yes. And you need to start today, not next quarter.

Right now, we are in a unique window. We have moved past the “magic trick” phase of 2024-5, and we haven’t yet reached the point where AI is as invisible and standard as electricity. You aren’t late to the party—the Big AI companies are still figuring out some important parts—but that window is closing fast. If you wait another year to get your hands dirty, the gap between you and your competitors won’t just be a “tech gap”; it will be an operational cost gap that you might never close.

In 2026, the honeymoon period for AI is officially over. We’ve moved from “hyper-experimentation” to what industry analysts are calling a Deployment Crisis.

The data is brutal: recent reports show that over 80% of AI projects fail before they ever reach production. In fact, some studies suggest that in 2025, as many as 95% of AI initiatives failed to deliver the business value that was promised.

If it feels like AI isn’t keeping its promises, you’re not alone. Here is the factual reality of the landscape today.

2. The Hard Facts: The Deployment Crisis

The “Pilot-to-Production” Gap

The biggest hype of the last few years was that AI is “plug-and-play.” It’s not.

The Revenue Reality: Only 5% of generative AI pilots actually achieve rapid revenue growth.

The Financial Impact: While 90% of organizations have integrated AI into their business intelligence, only 39% report any actual impact on their earnings.

If you feel like your AI tools are underperforming, it’s likely because they were built as isolated “technical toys” rather than being woven into your actual business strategy.

The Data Foundation Problem

You can’t build a skyscraper on a swamp. Gartner predicts that through 2026, organizations will abandon 60% of AI projects simply because they don’t have “AI-ready” data to support them.

The #1 Culprit: Poor data quality is the leading cause of failure, appearing in 43% of failed initiatives.

The Cost of Messy Data: Using outdated or fragmented data leads to “Context Blindness,” where an AI agent makes a decision based on partial truths—like approving a discount for a customer who is actually in legal collections.

The lesson from these numbers is clear: AI isn’t a magic wand. It is a disciplined business process. The 5% who are winning aren’t using “smarter” AI; they are using smarter strategies.

3. Where to Start: Your 2026 Roadmap

Don’t try to “transform” your entire company in a month. That is how you end up in the 95% failure category. Instead, follow this pragmatic sequence:

Step 1: Conduct an Opportunity Audit Instead of starting with what the tools can do, start by documenting what your business actually does. Every organization, regardless of size, has “cognitive bottlenecks”—areas where high-value judgment is being diverted to manage routine data coordination.

Identify your High-Friction, High-Frequency tasks. These are the “Jobs to be Done” that eat up bandwidth without creating competitive advantage. Are you spending time on manual data entry, meeting synthesis, or basic triage? Map these workflows out clearly. You shouldn’t hire an AI “assistant” until you have a clear job description for it.

To prioritize effectively, you can use a Value vs. Feasibility Matrix to visualize which projects will give you the fastest return on investment with the least technical risk.

Step 2: Automate the “Simple” First Identify high-volume, low-risk processes. Think of things like summarizing meeting notes, basic customer support triage, or drafting initial marketing copy. Automating these “boring” tasks gives you immediate ROI and builds “AI muscle” in your team without risking the core business.

Step 3: Get Your Data in Order You cannot scale on a mess. Data quality management is the #1 trend for 2026 for a reason. Before you scale, audit your data. Is it clean? Is it accessible? Is it secure? If the answer is no, your AI will just hallucinate more efficiently.

Step 4: Train Your Team & Hire Leadership Don’t just hand out tools; provide training. Only about one-third of employees currently receive formal AI training, which leads to misuse and “shadow AI”. As you grow, consider hiring a VP of AI—someone who understands both the technology and the business strategy to lead the transition.

Step 5: Scale with Experience Once you have 2 or 3 “quick wins” under your belt, move to the complex stuff—predictive analytics, agentic workflows, and deep integration. Use the lessons (and the savings) from your early pilots to fund the larger transformation.

The Bottom Line

AI in 2026 isn’t about being a “tech company.” It’s about being a well-run company. Start small, fix your data, and focus on the problems that actually move the needle.

Don't worry !

We’ll take this step by step in the coming posts. We’ll be picking up the pace soon with actionable tools and deep-dives into the frameworks that actually work.

Stay tuned enterprise scale: OSS/BSS integration, complex billing cycles, strict 50ms latency targets, and a hard requirement to handle multi-billion transactions per year without a blink.

When we finally got to the topic of AI, the mood shifted. A stakeholder waved a hand and said: "Well, surely your team can just use Claude to write the code faster and shrink the timeline?"

It struck me. This is the trap.

They viewed AI as a productivity hack—a way to type code faster. But in an environment with that much inertia and massive architectural constraints, "faster code" is just a faster way to break things.

At the end of the meeting I asked for a separate session on Dunewind.

I told them: "We aren't just going to use AI to write the code. We are going to use AI to monitor its execution and improve it automatically, while delivering a completely new experience to the user. Dunewind doesn't just execute, but governs the logic when you hit an edge case."

The conversation pivoted instantly: from delivery velocity to architectural improvements, new operational advantages and improved business plans.

The lesson for me: if you are pitching AI to a large enterprise solely as "speed," you are solving an R&D problem.

To solve a CTO's problem, you must pitch Control, Security and Resilience. Reusability.

I’ve spent the last year diving deep into this concept with my teams at ATES, specifically within the Dunewind project. Here is the reality: most companies are building AI solutions with disposable outcomes.

When you use AI in your SME to build or deliver a service, you cannot afford to "throw it away" and start from scratch every time. If you do, you’re trapped in a cycle of:
- Constant re-generation of results (solving the same problem twice).
- Endless token consumption.
- Skyrocketing GPU costs that eat your ROI alive.

The solution? Start compounding with Intelligent templates.

This shift toward reusability aligns directly with better business plans and long-term sustainability; it transforms AI from a volatile expense into a predictable asset.

At Dunewind, we have implemented reusability through:
- Building modularly: Create intelligence units that solve specific problems, then re-use them dynamically.
- Stopping the token leak: If a task has been solved once, the logic should be distilled into a smaller, cheaper model.
- Questioning the LLM: Just because you can use an LLM for every step doesn't mean you should. Reusability often means moving from a high-cost model to a low-cost, dedicated module.

What’s your strategy for keeping AI costs under control? Contact us if you'd like to know more about Dunewind and intelligent templates.

The 'SaaS Illusion' is killing AI ROI for Now that the real challenges of moving LLM-based systems into production are surfacing, I wanted to share a few thoughts on why this transition is anything but automatic.

While the "demo" feels like magic, the reality of 24/7 operations requires a shift in mindset: Business first, technology second. Without an updated business plan and sound architecture, costs can spiral quickly on a monthly basis, even while the delivered value remains flat.

The move to production is far from automatic for two critical reasons:
a) The SaaS Illusion: unlike traditional software, AI doesn’t follow a flat-fee model. Costs can spiral monthly, with significant incremental costs per user that can eat margins if not carefully architected.
b) The Complexity Gap: building a "cool" prototype is fast; maintaining a robust, reliable, and secure AI system 24/7 requires a specialized skill set that goes way beyond the initial prompt engineering.

For a PME, the goal isn't just to have AI—it's to have a sustainable, profitable business fueled by it. To bridge this gap, the focus must shift to re-engineering the business model for a premium, sustainable experience.

Success in production requires a sound architecture that prioritizes efficiency over hype:
a) Solve the "Tough Situations". Deploy AI where it tackles high-value, complex problems that humans find bottlenecked or repetitive.
b) Focus on reusability – build modular systems with AI first, then ask yourself if each module must be done with AI or not.
c) Own the Intelligence – training your own models can drastically reduce per-user costs.
d) Look for alternatives – keep an eye on evolving partners; telcos, for example, are quickly becoming key AI actors (probably this will be one of the key annoucements @ MWC).

The shift from pilot to production is a business transformation. Start from here.

What’s your view on this? Are you seeing the same "SaaS illusion" in your own projects

?

AI for Business

Cutting through the noise and hype to focus on what matters. saturated.

For entrepreneurs and business leaders, the daily flood of AI news has shifted from “exciting” to paralyzing. Every morning brings a new tool that promises to revolutionize your industry, and a new reason to fear you are falling behind.

The problem isn’t a lack of information—it’s that we have too much of it, and very little of it is actionable for running a real business today.

Why I am writing this

I didn’t start this publication to add to the hype. I started it because I see smart, capable leaders getting blocked by the noise.

My goal is to offer you a filter. I am here to help you differentiate the marketing gimmicks from the actionable steps you need to take right now to remain competitive.

Who am I?

As a GM, I am driving international growth and scaling deep-tech ventures in Telco, Media, and IoT, mobilizing cross-cultural teams across EMEA, the US, and APAC. I have held Global Senior positions with Oracle (eServGlobal), Ericsson (Metratech), and Zodiac and founded two companies (ATES and Viaroom).

As an AI expert, I have been designing and architecting ML and LLM systems since 2017—well before the current hype cycle—focusing on continuous learning algorithms and human-in-the-loop integration. My expertise lies in creating end-to-end ecosystems that integrate cloud-based intelligence with local, on-board GPU hardware to achieve real-time autonomy.

Currently, my work involves intent-driven software delivery and adaptive learning frameworks (Dunewind). Together with my teams, I build systems that remain resilient and operationally safe in dynamic environments.

What you can expect

Think of this as a working resource, not a news feed. We will focus on:

No-Nonsense Reviews: I test the tools and agents so you don’t have to. I’ll tell you what is ready for professional use and what is just a distraction.

Agent Workflows: Step-by-step guides to setting up AI agents that handle real work—professionally and efficiently.

Strategic Clarity: How to adopt this technology to build your business without wrecking your operations.

The Goal

To get you set up in the most efficient way possible.
